How to Do Project Review

How do you steer when a project goes into trouble? In order to do so, it is necessary to know the actual situation. To put out the fire for the project, check the QCD again. Other scopes, risks, resources, procurement, and communications. Among them, we will check the details and results of measures that are being implemented when there is a deviation from the target, where the target value is set, management and monitoring methods are appropriately implemented, and there is a deviation from the target.

This time, I would like to introduce how to review the project using our tool OBPM.

How do i review a project? (about deliverables)

Of the contract In IT projects, deliverables occur for each process.
For example, the deliverable occurs in the following process.

Manufacturing and unit testing

customized programs, unit test specifications and reports

if it is a contract, the contractor is obligated to complete the work. you are responsible for defaulting if you deliver the deliverables and acknowledge that you have completed the business.
therefore, it is very important in the project whether the deliverables are completed according to customer requirements or whether quality is maintained.

the importance of deliverable reviews

as mentioned above, deliverables are very important in your project. typically, the deliverables are determined at the time of conclusion of the contract, and the project proceeds toward the completion of the deliverable. in addition to what i mentioned earlier, the following are the ones to be reviewed.

To improve the quality of your deliverables, take the following steps:
1: performing

Work 2: reviewing deliverables 3: modifying deliverables

By turning these three cycles, you can improve the accuracy of the deliverables.

what is important here is the deliverable review of 2. if the resulting deliverables of the work you performed are different from the original plan, it is important to quickly detect and correct them.

error detection and correction are also carried out during the testing process later in the project. however, reviews that are conducted early in the project, such as basic design, can detect anomalies faster than the test process, reducing project risk and reducing the impact on the post-process.

In addition, if the method of deliverable review varies depending on the project member who reviews it, the quality may vary and the progress of the project may be affected.

We often propose "standardization of project management" to our customers, and OBPM can be used effectively for important tasks in this review project.

PROJECT MANAGEMENT TOOLOBPM DELIVERABLE REVIEW'

First, let's review the basics of OBPM before how to manage specific reviews. Obpm allows you to set milestones for each process and tasks associated with each process.

  • if you right-click and then transition, you will see a screen similar to the one above. this is where you set the type and name of the milestone.
  • a milestone type is a type of milestone. milestone names are names that can be registered for each milestone.
  • you can also register the expected date of a milestone and what the milestone deliverables
  • are. i think it's good if you think of reaching milestones as the completion of deliverables.
  • project members work to achieve this milestone in each process and task. you are now ready to review the deliverables.

once you have registered the milestone, you create a quality criterion setup. for example, we will register the quality name "basic design completion" required for the milestone called "basic design review" and describe the details of the quality required to complete the basic design in .
as you can see from the image below, in this basic design phase, the item of "interface" is "specifications are completed" is required quality (evaluation
item).

  • Once each milestone in the project process is reached, we will review it according to this assessment.
  • The more specific the content of this assessment item, the smaller the difference in review criteria by reviewers.
  • For example, even inexperienced employees in the testing process, we conduct highly accurate tests, which leads to reviews.
  • These review and quality check criteria can be registered as templates on OBPM, and standards can be unified on an organizational or project basis.

OBPM CAN ALSO REGISTER THE PLANNED MAN-HOURS THAT WILL BE REVIEWED. OF COURSE, THE WORKER WHO CONDUCTED THE REVIEW CAN ALSO CHECK THE DIFFERENCE BETWEEN THE SCHEDULE AND THE ACTUAL PERFORMANCE BY REGISTERING THE MAN-HOURS THAT WERE ACTUALLY SPENT ON THE REVIEW.

Reviewers will conduct reviews in accordance with the quality standards evaluated in advance. Reviewers can list these evaluation items from the OBPM screen.
After conducting the review, we will comment on each evaluation item and describe how and what should be corrected. In addition, OBPM has a classification classification, so it is easier to identify what the cause of the defect is.
"

It is also characterized by being able to register priorities. if the reviewer determines that it is better to respond as soon as possible, you can use the priority flag to take immediate action. after reviewing the results of the review, the project member reviews the information registered by the reviewer in the obpm and performs corrective action."

Project reviews lead to enhanced quality

In this way, OBPM registers the contents of the review and what you want to carry out the review of the deliverables in each process, and the reviewer can conduct a review while looking at the registered information.

As mentioned above, quality standards can be templated, so you don't need to register them every time you project. By templated, you can expect to improve the quality of your company by setting up different review items for new projects.
